01 — Project Context

Project Context

The Troll Solution jack-up experienced a punch-through incident while operating in the Bay of Campeche. Expert investigation by the client-appointed marine consultant determined that the affected support leg subsequently buckled, leaving the damaged unit requiring controlled dismantling and removal.

The wreck lay close to an active offshore installation, requiring a carefully engineered cutting, lifting and recovery sequence. The offshore campaign included removal of the accommodation block, division of the hull into 17 manageable sections, heavy-lift recovery of hull sections and debris, partial leg removal, final site clearance, and transfer of recovered material for approved offshore disposal.

LPMS provided Project Controls and Commercial Management from contract award through planning, mobilization, offshore execution, disposal and close-out. The work maintained integrated cost, schedule and commercial visibility as scope, weather, equipment performance and marine interfaces evolved throughout the campaign.

02 — Execution Constraints

Key Challenges

Execution combined a complex cutting and heavy-lift sequence with evolving offshore conditions and significant interface exposure. Challenges included customs delays, delayed mooring approvals, additional and previously unreported wreck scope, tropical storms and weather downtime, equipment failures, changing mooring requirements, schedule extension, and a fragmented demobilization sequence.

LPMS maintained integrated cost, schedule and commercial control across the execution campaign. The work included forecast management, progress and productivity analysis, change identification, variation substantiation, commercial reporting, contractor-interface support, and continuous translation of offshore events into their schedule and financial consequences.

04 — Outcomes

Outcomes

The wreck-removal and final site-clearance scope was completed successfully and accepted by the client. Structured variation management supported substantial commercial recovery as the scope and execution conditions evolved. Despite significant schedule and operational pressures, the project remained profitable and concluded with a satisfied client.
